Rethinking Trust in the Age of AI

Identity, Data Security, and Governance in an AI-enabled workplace 

A task is completed. 

A document is updated. 

A recommendation is acted on. 

No one remembers approving it. 

Eventually someone says, “I think the AI did it. 

Not long ago, trust at work was relatively straightforward. People decided when to act, and systems carried out those instructions. Trust was rooted in recognising who someone was, knowing their role, and understanding the perimeters of the systems they worked in. 

Today, that model is changing. 

AI systems and agents are increasingly trusted to act on behalf of people, using data drawn from across the organisation, and making decisions without a human initiating every step.  

When that happens, trust can no longer rely on knowing who clicked the button. It has to be grounded in knowing who (or what) is authorised to act, what they’re allowed to access, and how their behaviour is controlled. 

Together, these questions form what we refer to as the AI Trust Triangle

  • Identity 
  • Data Security 
  • Governance 

They reflect a shift from trusting people to do the right thing in the moment, to trusting that identities, data access, and governance controls are correctly designed to prevent anyone – AI included – from operating outside critical boundaries. 

Identity: No longer just people 

Traditionally, identity meant employees, contractors, and partners. Today, non-human identities matter just as much. AI agents, applications, and services all need their own distinct identities, clearly linked to: 

  • who or what they represent 
  • what they are allowed to do 
  • and where those permissions come from 

If that mapping isn’t explicit, accountability starts to blur – and trust erodes quickly when systems act in ways no-one can clearly explain. 

Data Security: No longer just files 

AI is only as trustworthy as the data it can use. 

When AI systems and agents have access to too much information – or the wrong kind of information – trust collapses quickly. Even without a breach, the sense that AI might be “seeing too much” is enough to make people uncomfortable and resistant. 

In an AI-enabled workplace, data security is about setting clear boundaries – not just on what data AI can access, but on what it’s allowed to use, in which contexts, and on whose behalf. 

At a high level, trust depends on a few simple principles: 

  • knowing which data is sensitive 
  • aligning access to role, context, and purpose 
  • preventing AI from crossing departmental or sensitivity boundaries 
  • limiting AI to the minimum data needed 
  • monitoring for unusual or unexpected data access 

When those guardrails are in place, people are far more comfortable using AI – confident it won’t surface personal, HR, or confidential information in inappropriate circumstances. 

Governance: No longer implicit 

While identity defines who can act, and data security defines what they can use, governance defines how AI is allowed to behave, where limits apply, and when human involvement is required. 

In practice, that means: 

  • being clear on which tasks AI can and can’t perform 
  • defining where human approval or review is required 
  • ensuring actions can be explained and reviewed after the fact 
  • regularly checking that behaviour still aligns with organisational policy and risk tolerance 

Without governance, identity and data controls can slowly drift out of alignment with how the organisation actually operates. With it, trust becomes visible, defensible, and sustainable.  

A Simple Blueprint for Trustworthy AI 

Building trust in AI doesn’t start with tools. It starts with clarity. 

At a high level, organisations that succeed tend to follow a few common steps: 

  1. Understand where AI is already acting 

Identify where AI systems or agents are making decisions or taking action. Often, this includes automation that’s already in place, not just new initiatives. 

  1. Be explicit about who can act 

Ensure every human and non-human actor has a clear identity and authority, so it’s always possible to understand who is acting and on whose behalf. 

  1. Set clear boundaries on data use 

Define what data AI can access and use, in which contexts, and for which purposes, especially where sensitive information is involved. 

  1. Put guardrails and oversight in place 

Decide which tasks are appropriate for AI, where human review is required, and how behaviour is monitored over time. 

  1. Make trust visible 

Ensure actions can be explained, reviewed, and communicated clearly – so users, leaders, and regulators can see that AI is operating within agreed boundaries. 

When these elements come together, AI becomes easier to trust, easier to adopt, and easier to govern, because expectations are clear to everyone involved. 

Where to from here? 

Trust in AI isn’t built through intent alone. It’s built through the everyday design decisions that shape how systems are identified, what data they can use, and how their behaviour is overseen.
